Compare HVAC quotes by first making them describe the same job — same equipment tier, same scope, same warranty — and only then comparing price. Most of the spread between three replacement quotes disappears once you line up the model numbers, what’s included with the ductwork and electrical, and the labor warranty; what’s left is the real difference in price, and it’s usually smaller than the headline numbers suggest.
Why quotes vary
Contractors quote different equipment tiers (single-stage, two-stage, variable-speed), include or exclude work that a proper install may need (duct repairs, a new line set, an electrical disconnect or breaker, a pad, condensate pump), attach different labor warranties (one year vs ten), and carry different overhead. Some run a load calculation and size the system correctly; others quote “like for like”. Price alone can’t tell you which of these you’re looking at.
Get quotes that can be compared
Ask each contractor for the same things: model numbers for outdoor unit, indoor unit and thermostat; SEER2/HSPF2/AFUE ratings; the design load and tonnage; a line-item scope covering ductwork, refrigerant lines, electrical, drain, pad, permit, disposal; the labor warranty in writing; and the start date. If a contractor won’t itemise, that is your first comparison result.
Put them on one page
Make a table with one column per quote and rows for: equipment tier and model numbers, tonnage and whether a load calc was done, ductwork included, electrical included, permit included, labor warranty length, parts warranty registration, timeline, and total. Then look at the gaps. A quote that’s $2,500 higher but includes duct sealing, a ten-year labor warranty and a variable-speed system is a different product from the cheapest one, not an overpriced version of it. Equipment tier vs installation quality
The single most common mistake is comparing brands and efficiency numbers and ignoring how the system will be installed. A mid-tier system installed by a contractor who sizes it properly, seals the ducts, sets refrigerant charge to spec and commissions the airflow will outperform a premium system installed badly, and it will do so for its whole life. When the cheapest quote is fine
If all three quotes describe the same equipment tier and scope, the contractors are licensed and their records check out, and the low bidder’s labor warranty is comparable, take the low bid. Cheapest becomes a problem when it’s cheapest because something is missing: no permit, no load calc, no line set replacement on an R-410A-to-new-refrigerant changeover, or a warranty that evaporates.
Choose the contractor, then the price
Order of operations: confirm the license and record (every profile on the registry shows what we found), confirm the sizing was done properly, confirm the scope and warranty match, then compare price. Done in that order, the decision is usually obvious.
